Who leads when the leader is not in the room?

Leadership has traditionally been associated with the individuals at the top of an organisation. But what if leadership wasn’t about a single person at all?

This month, Belinda is joined by psychologist, author and accredited coach Danny Wareham to explore the ideas behind his book, Constellation. Drawing on psychology, organisational science and original research, Danny challenges conventional thinking by asking whether leadership can become a property of the system itself, where purpose, culture, and context drive leadership instead of hierarchy.

Constellation leadership is a wonderful book that shines light on how leading can work collectively. We know that leading is a collective process but struggle to find ways to make that practice tangible and accessible. This book is giving you access to the why and the how of leading by the many. It nudges you to learn and put your reading into practice, which is, to me, a must for any good book.

Constellation

Who leads when the leader is not in the room?

This is the central question Constellation seeks to answer, offering a fundamentally different approach to leadership for a complex, fast-moving world.

Constellation presents the first research-led exploration of a truly “leaderless” leadership model, where purpose, culture and context, rather than authority or hierarchy, become the primary coordinating forces. Drawing on psychology, organisational science, and original empirical research, the book challenges the assumption that leadership must reside in individuals at the top.

Instead, it asks if leadership can be a property of the system, not the person. Can culture replace a leader? Through case studies, interviews, and vivid analogies, Constellation translates theory into practice, offering a clear roadmap for applying the model within real organisations.
